When Supplier Issues Become Production Nightmares – Lessons from the Front Lines 

In preparing for our upcoming webinar with Strategic Manufacturing Solutions (SMS), I started reflecting on my history with supplier-related production issues.

Over the years, I’ve seen how seemingly small supplier missteps can escalate into full-blown crises, halting production lines, delaying vehicle launches, and forcing costly last-minute solutions.

But first, here are a few examples from my own experience that highlight why this is such a critical topic. 

A Supplier’s Unproven Process Jeopardizes a New Vehicle Launch 

While at Ford, I saw firsthand how a supplier’s failure to properly validate a new production process nearly derailed a major vehicle launch. The supplier underestimated the complexity of scaling up their new process, and soon, the problems began to mount: 

• Quality defects surfaced, leading to expensive rework and slowdowns on the assembly line. 
• The supplier’s production capacity couldn’t keep up, causing critical component shortages. 
• With key parts missing, the entire vehicle launch was at risk. 

By the time we realized the full extent of the problem, we had to scramble—deploying engineering support, adjusting schedules, and even seeking backup suppliers.

It was a painful reminder that unproven manufacturing processes must be thoroughly vetted before scaling up. 

Financially Struggling Suppliers Create Scheduling Chaos 

In another case, a supplier’s financial instability triggered a cascading effect that severely impacted our production scheduling: 

• The supplier, facing cash flow problems, delayed payments to their own material providers. 
• In response, their suppliers stopped shipping raw materials, creating sudden shortages. 
• The supplier’s production team was forced to reschedule operations repeatedly, leading to excessive changeovers and inefficiencies. 

The result? Production shortfalls that left our manufacturing lines scrambling for parts. Expedited freight costs skyrocketed, and what should have been a steady supply chain turned into a daily firefight. 

Had we been closely monitoring the supplier’s financial health, we could have taken action before it crippled production. 

“Loving a Supplier to Death” – When Too Much Business Backfires 

Sometimes, a strong supplier can become overwhelmed when given too much business too quickly. 

I’ve seen cases where a supplier, originally performing well, was awarded a large share of sourcing. But instead of thriving, they became overloaded: 

• Their production lines couldn’t keep up, leading to missed deliveries and backlogs. 
• Their cash flow was stretched thin, preventing them from investing in the capacity they needed. 
• Their management team was overwhelmed, slowing down response times and problem-solving. 

What should have been a strategic growth move turned into a production nightmare—with shortages requiring costly premium freight shipments just to keep manufacturing running. 

Why This Matters More Than Ever 

Today, these supplier risks are amplified by labor shortages, raw material volatility, and potential new tariffs. 

If tariffs are implemented, already struggling suppliers may be pushed past their breaking point—leaving manufacturers without critical parts.
